I tried to change the portrait of a leader using Gif-extractor, but then i got the following error message:

Make sure the new image has the same palette and dimensions as the original.
Other than that, I havenīt a clue.

Oh wait, the image should be a non-interlaced, non-transparent GIF (version 87a).
The easiest way to ensure compatibility is to export the image you want to change, paste the new image into that image, save it and import it again.

One more thing in addition to what Mercator said. The replacement graphic should not be larger than the original in terms of bytes. GIFs with the same dimensions are not going to compress to the same number of bytes.

Thatīs not entirely true, images can be larger than the original, although not much and not always the same amount.
Apart from that, I believe GifX already checks the size. So I think GifX doesnīt allow you to insert larger images in the first place.

I was only restating what the readme.txt states that comes with the download.
